Your P&L Says You're Profitable — So Why Is Cash Gone?
In 2019, I was part of the ops team at Atlantic Comfort Partners evaluating a 14-truck residential HVAC shop for acquisition. The seller's P&L looked reasonable — modest net income, stable revenue, nothing alarming. The owner had been running the shop for eleven years. He was proud of it, and he should have been: the trucks were clean, the reviews were solid, the callback rate was low.
The first thing our team pulled wasn't the income statement. It was the accounts receivable aging report and a 13-week cash projection we built ourselves from the bank statements.
The owner had been losing money on every install for three years. Not on paper. In cash. The P&L had never told him.
That's the problem this article is about.
Accrual Accounting Was Built for Bankers, Not for Thursday Morning Payroll
Your accountant is not lying to you. The monthly P&L is the correct deliverable for their primary job, which is tax preparation and lender compliance. It was designed to satisfy a reporting requirement, not to answer the question you're actually asking on Thursday morning: can I make payroll tomorrow?
The foundational mismatch is this. An accrual P&L recognizes revenue when work is invoiced — not when cash arrives. If you complete a $6,200 commercial maintenance contract in September and the customer pays in November, September's P&L shows the revenue. September's bank account does not.
Most small residential trade shops receive a monthly accrual P&L and read it as a cash report. It isn't one.
At Atlantic Comfort Partners, I watched the deal team walk into acquisition conversations with owners who had never seen an accounts receivable aging report. Not because the owners were careless — because nobody had told them it existed, or why it mattered more than the income statement for understanding whether the business was solvent. At Bayview Mechanical in Sunnyvale and later at Caldera, I watched shop owners make pricing decisions off a single-page P&L summary the bookkeeper emailed once a month. The gap between what those documents showed and what the bank account held is what my consulting practice is built around.
Where the "Profit" Actually Goes
Net income on an accrual P&L is not cash. It's an accounting construct, and several things sit between that number and your bank balance.
Accounts receivable you haven't collected. Every dollar you've invoiced but not yet received is profit on paper and absent from the account. The metric that tracks this is days sales outstanding — DSO, the average number of days between invoicing a customer and receiving payment. A shop carrying 38 days DSO on commercial maintenance contracts is lending its customers a month of operating capital, interest-free. In my experience, most shops I audit don't know their DSO. Some have never heard the term.
Asset purchases that hit the balance sheet, not the P&L. When you buy a new Sprinter for $45,000, that transaction appears on your balance sheet as an asset. It hits your P&L only as depreciation — maybe $6,000 a year over the vehicle's useful life. The $45,000 check cleared in October. October's P&L looks fine. October's bank account took a hit the income statement will never fully show you.
Debt service principal. Your monthly truck note has two components: interest, which flows through the P&L as an expense, and principal, which reduces the loan balance on the balance sheet and never touches net income. If your truck notes run $8,400 a month in combined principal and interest, roughly half of that — the principal portion — is invisible on your P&L. Real cash out the door, moving silently.
What a Cash Flow Statement Actually Tells You
The standard monthly P&L produces a number that looks precise and answers the wrong question. What you need is the operating cash flow section: what actually came in from customers, what actually went out to vendors and employees, before loan activity and equipment purchases distort the picture.
The cash flow statement is a different tool for a different job, and most small shop owners have never asked for one. That's not entirely their fault — the monthly P&L is what gets delivered, so it's what gets read.
Consider the parallel to flat-rate pricing books. Those books produce predictable revenue per ticket and unpredictable margin per ticket, which is the opposite of what a well-run shop needs. The monthly P&L has the same structural problem: it arrives on schedule, looks authoritative, and answers a question the business owner wasn't actually asking.
The cash flow statement has three sections. You care most about the first one: operating cash flow. It shows what customers actually paid you and what you actually paid vendors and employees. Loan activity and equipment purchases appear in their own sections, which means you can read the operating engine of the business without a truck purchase or a credit draw distorting the number.
Your CPA can produce this. Most won't send it monthly unless you ask, because the engagement wasn't set up that way. Ask. Specifically request a monthly statement of cash flows alongside the P&L, and ask your bookkeeper to flag the operating cash flow figure the same way they flag net income. Two documents for two jobs.
The Shop That Thought It Had a Slow Season Problem
I've worked with several residential HVAC shops that drew on a line of credit every February and attributed it to seasonality. One in particular was convinced the problem was winter. He was wrong about what was causing the cash crisis.
When I built the 13-week cash flow projection from his actual bank deposits and outflows, two things appeared that the P&L had never shown him. His DSO on commercial preventive maintenance contracts was running 54 days — he was invoicing in September and October and collecting in November and December, months when install revenue was already declining. And the principal payments on two truck notes totaled just over $8,400 a month in cash. The P&L showed the interest. The principal disappeared into the balance sheet.
Those two factors were opening a cash hole that had nothing to do with February.
November, on his income statement, was a profitable month. Revenue was reasonable, expenses were in line. But November was also the month the Q3 commercial invoices aged past 45 days and the December truck insurance renewal hit the payment schedule simultaneously.
Seasonality didn't cause the crisis. A 54-day DSO and $8,400 in monthly principal service caused a cash need that seasonality made worse.
When he saw the projection, his first reaction was that the spreadsheet was wrong. Then he said he needed to renegotiate payment terms with his commercial accounts. Then he said — and this is the part I still think about — that he'd been making decisions for 24 months based on a document that wasn't designed to show him this.
The cash flow didn't give him new information. It gave him timing. On the P&L, November looked fine. The projection showed him that the Q3 invoices aging past 45 days and the insurance renewal landing in the same window would produce a negative operating cash position four weeks before he'd feel it at the bank. That's the interval that matters. Four weeks gives you options. Four days gives you a phone call to the line of credit.
How to Build a 13-Week Cash Flow in an Afternoon
Thirteen weeks is one fiscal quarter. Long enough to see a crunch before it becomes a payroll crisis. The model gets updated every Monday and takes under 30 minutes once it's built.
Here's what goes in.
Cash in: Actual collections by week, not invoiced revenue. Pull your bank deposits or payment records. If you use a field service platform, the "payments received" report is the right one — not "invoices created." Separate residential cash-pay customers from commercial accounts. They collect at different speeds, and blending them hides the DSO problem.
Cash out: Payroll on its actual schedule, with full burden. This is the input most owners underestimate on the first draft. Base wage alone understates the weekly cash out by enough to matter — FICA, workers' comp at trades rates, and health insurance add real dollars that have to be in the number. Beyond payroll: vendor payments on their actual due dates, not accrual dates. Debt service by payment date. Owner draw on the schedule you actually take it. Insurance renewals in the month they hit.
The update routine: Every Monday, record actual cash received last week, record actual cash paid last week, roll the projection forward one week. The 13-week window stays constant. You're always looking 13 weeks ahead from today.
One note on SEER2. The shops that absorbed the equipment cost increase without repricing saw the margin compression first on the P&L — but the cash flow showed something the P&L didn't: inventory carried at cost on pre-SEER equipment and slower collections on larger tickets that customers pushed to financing. Shops that had a 13-week model running saw the cash problem coming. Shops reading only the P&L saw a ratio problem, which is harder to act on.
Where to Start Monday Morning
Pull your accounts receivable aging report. Not the total receivables figure — the aging breakdown, which separates what's current from what's late. Add up everything past 60 days. That number is profit on your P&L and a problem in your bank account. If you're in QuickBooks or Jobber, this report exists. Run it. Write down the 61-plus total.
Then write down every cash payment due in the next 30 days, in order. Not expenses — payments. Payroll date by payroll date. Vendor invoices by due date. Loan payments. Insurance renewal if it's coming. Write it from memory first, then check against the bank and your recurring bills. The gap between what you thought was coming and what's actually scheduled is usually where the problem lives.
Then subtract. Expected cash in over the next 30 days — use last month's collections as the estimate, adjusted for anything unusual — minus the payment list. If the number is negative, you have a timing problem. You also now know about it far enough in advance to do something.
That's the starting point. Not a full model, not software. A number that might be uncomfortable to look at. It will be more uncomfortable later if you don't.
FAQ
My accountant sends me a P&L every month. Isn't that enough?
For tax purposes and lender reporting, yes. For managing cash, no. The accrual P&L matches revenue to the period the work was performed, regardless of when you collected. That distinction disappears when customers pay quickly and becomes expensive when they don't. Ask your accountant to add a monthly cash flow statement. It's the same underlying data, arranged to answer the question you're actually asking on Thursday when payroll is Friday.
What's a reasonable DSO target for a residential HVAC shop?
For residential cash-pay and card work, DSO should be close to zero — you're collecting at time of service. Where DSO climbs is on commercial maintenance agreements billed net-30. In the shops I've audited, anything under 35 days for that segment is workable. Past 45 days, you're routinely funding a month-plus of operating costs out of your own working capital. Past 60 days, the P&L and the bank account are telling two different stories about the same business.
Do I need accounting software to build a 13-week cash flow?
No. The first version I build for a shop is usually a plain spreadsheet — columns for each week, rows for cash in and cash out by category. The discipline of updating it weekly matters more than the tool. If you're already in QuickBooks, the bank feed makes populating the actuals faster. The model doesn't require software. It requires showing up Monday morning and looking at a number that will sometimes be worse than you expected.
What's the difference between net income and operating cash flow, in plain terms?
Net income is revenue minus expenses as accounting defines them — including non-cash items like depreciation, excluding balance sheet movements like receivables changes. Operating cash flow strips the non-cash items and adds back the working capital movements. A shop can show positive net income and negative operating cash flow in the same month when invoices are going out faster than payments are coming in. That's the mechanism behind a profitable shop with an empty account.
Should I ask my CPA to switch me from accrual to cash-basis accounting?
Worth discussing, but it's not a fix on its own. Cash-basis accounting does make the P&L read more like the bank account, which removes some confusion. The trade-off is that it makes it harder to match costs to the jobs that generated them — which matters when you're trying to understand whether your install margin is real. Keep accrual for the reasons your CPA already has it. Add the cash flow statement as the second document you read every month.
How often should I update the 13-week projection?
Every Monday, before anything else. Recording the prior week's actuals and rolling the window forward takes 20-25 minutes once the model is built. The value isn't precision on any single week's estimate. It's the pattern — the month the insurance hits, the commercial accounts that reliably pay late, the payroll week that lands next to a large vendor payment. You'll see those patterns after six or eight weeks of updates, and once you see them, you can manage around them before they become a cash crisis.
